The best player in the world. You get crushed, right?

Right.

But what if Jannik played with a blindfold on? Who would win then?

You would.

Even the most talented players in the world can’t play in total darkness.

Now think of your company.

You hire talented people, expect them to do an A+ job, but put a blindfold on them.

They have no idea why they’re there, where they’re supposed to go, or how they’re doing. They lack the context to perform at their highest level.

This happened at my company too. Things seemed clear as day (to me at least).

But they weren’t.

Things were muddier than I realized. My lack of clarity caused confusion. The team had all the talent in the world, but I was suppressing it. Results suffered.

Turning the lights on

Your #1 job as leader is to provide absolute clarity for your team.

Remove any blindfolds. Maximize alignment. Let each individual operate at full strength.

This requires context. Three powerful questions every leader must answer at all times:

  • Purpose – Why are we here?
  • Direction – Where are we going?
  • Progress – How are we doing?

It’s surprising most CEOs can’t answer these questions clearly. And, if you polled their teams, everyone would give different answers. They’re all rowing in different directions.

I call these three questions the PDP, and it’s at the core of my clarity framework below.

Building your Northstar

Luckily you have the tools to fix misalignments. To answer the PDP clearly for your team.

Here’s how it works:

Vision & strategy →
answer direction

Goals & metrics →
answer progress

Once I understood these connections, I prioritized the buildout (and polish) of each “tool”. And I knew I had to put everything in one place for the team.

Enter the Northstar clarity framework.

The Northstar framework provides absolute clarity for your team. Notice how each element ties back to the three questions of the PDP – purpose, direction, progress.

  • Why they’re here
  • Where they’re going
  • How they’re doing

This is the context your team needs to reach their full potential. It keeps them aligned and accountable throughout the entire year.

Many companies have pieces of the Northstar, but not the whole thing. Use the template below to tighten things up at your own company!

An actual example

Here’s my company Highland as an example.

You may know Highland as a community for founders. But that could mean a lot of things. There are thousands of communities out there.

So let’s use the Northstar framework to provide more context and clarity on what we’re actually up to.

Now you can see that Highland is more than just another community.

  1. It’s equal parts leadership development & curriculum
  2. We’re focused on founders developing into world class CEOs
  3. We plan to open up our programing to any leader in the world

These are just three points of many. But they’re critical to understand what Highland actually is.

Now imagine every new employee getting this on day 1. Imagine using this to keep your leadership team focused. Imagine sending this to your investors to get everyone on the same page quickly. The usefulness is endless.

Get the Northstar Template

The perfect time to build (or refresh) your company’s Northstar is when you prep for a new year.

Average CEOs start this process way too late. We advise CEOs in Highland to start in September (now!).

Here’s my challenge to you…

Fill out the Northstar for your company. Use it to plan for 2026. Develop annual goals and measurable outcomes. Make sure they support your vision. Launch it in January at your company kick off!
